How to prepare a Business Brain for your AI employees

A Business Brain is an organised source of current business context: your offers, audience, voice, processes and standards. It helps AI roles work from the same understanding, with named owners responsible for accuracy and updates.

Collect what the first role actually needs

Start with a specific role and work backwards from its output. A content employee needs your audience, voice, approved claims and useful examples. An operations employee may need process steps, responsibility boundaries and escalation contacts. Neither necessarily needs access to every business file.

Create a small collection that is easy to inspect. Label documents by purpose and date. Separate approved facts from working ideas, and clearly identify information that is no longer current.

Build five practical sections

You can begin in a shared document or folder. The organisation matters more than giving the collection an impressive technical name.

  • Business basics: offers, customers, positioning and approved terminology.
  • Standards: examples of good work, quality checks and common errors.
  • Processes: triggers, inputs, actions, outputs and handoffs.
  • Decision rules: what AI may prepare and what a person must approve.
  • Ownership: who maintains each document and when it was reviewed.

Remove contradictions before adding more files

Two different price lists create confusion even if both are well written. Mark which source is authoritative. Replace obsolete instructions, record important exceptions and remove unnecessary sensitive information. Ask a team member to follow the instructions; if a person cannot understand them, an AI role may struggle too.

Do not assume that uploading a document guarantees it will be retrieved or applied correctly. Test questions whose answers are known, including questions the collection cannot answer. The correct response to a missing fact may be to ask a person.

Test with real examples

Prepare a small set of representative tasks. Include a straightforward case, an incomplete request and a case with conflicting information. Check whether the output uses the right facts, follows your voice and recognises the limit of the available context.

Record corrections in the source material when they reveal a recurring knowledge gap. Repeating the correction in a chat leaves the next run vulnerable to the same mistake.

Assign maintenance

Give each important source an owner. Review the collection when your offers, policies or workflows change. A simple review schedule and a clear place to report errors keep the Business Brain useful. The goal is dependable shared context, not the largest possible document archive.
